Why SAFE Leadership Matters More Than Ever
What If The Greatest Safety Risk Isn’t A System Failure... But Silence?
Safety once meant hard hats, goggles, and checklists. Tangible things. Physical protections. But today, some of the greatest risks are invisible. Silence. Fear. Exclusion.
When I speak to engineers, leaders, or students, I often ask what comes to mind when they hear the word safety. Most talk about PPE or compliance rules. Very few mention psychological safety. Fewer still connect it with inclusion. Yet these are the areas where risks grow quickly and quietly.
From Physical to Psychological Safety
Engineering has always learned from failure. Bridges collapse, oil rigs explode, radiation overdoses occur — and regulations follow.
But not every disaster begins with a technical fault. Many begin with culture. People see something but don’t raise it. They spot a problem but hold back. They worry more about being judged than about the risk itself.
This kind of silence carries consequences. A culture where people feel unsafe to speak up is, in truth, unsafe in every sense.
Inclusion as a Safety Issue
For years, I’ve worked at the intersection of engineering, safety, and inclusion. At first, some people found the link hard to see. Diversity sounded like a human resources topic, while safety was seen as hard hats and hazard signs.
But at the heart of both is trust.
If someone feels they cannot be open about who they are, they withdraw. If a younger employee feels their input is dismissed, they stop contributing. If a team member sees unfair behaviour but fears calling it out, they keep quiet.
That same silence that isolates individuals also undermines safety. Inclusion builds trust, and trust strengthens culture.
The SAFE Framework
I created the SAFE framework to give leaders a practical way to approach this. It stands for:
Share – stories, mistakes, and experiences.
Act – take visible steps that move beyond paperwork.
Feel – lead with empathy and attentive listening.
Empower – create the conditions for others to thrive.
SAFE Leadership offers structure for resilient, high-performing teams. When leaders bring openness, consistency, empathy, and empowerment, they strengthen culture at every level: operational, cultural, and reputational.
A Story of Silence
Investigations into major accidents often uncover the same thread: someone saw the risk but stayed silent. A junior engineer notices a fault but assumes a senior will catch it. A technician voices a concern informally but feels unsure about escalating it. A meeting ends without anyone daring to ask the hard question on everyone’s mind.
For a while, nothing happens. Then one day, silence leads directly to failure.
Leadership has to go beyond processes and audits. The human side — the willingness to speak and the confidence of being heard — is what creates the most reliable safeguard.
Beyond Compliance
Many organisations still treat safety as a matter of compliance. Audits, tick-boxes, and incident reports dominate. The same is true for diversity and inclusion, which often appear as campaigns or workshops.
Compliance ensures the basics. Commitment creates real change.
SAFE Leadership asks leaders to consider not only the minimum required, but the type of culture they want to build. Organisations that take this seriously perform better. They attract and keep diverse talent. They innovate faster. They make sounder decisions because more voices contribute.
Leadership as a Lighthouse
I often return to the metaphor of a lighthouse. It shines consistently, rain or shine, storm or calm. Ships can navigate safely because it is present and dependable.
Leadership works in the same way.
When leaders share stories, they give others guidance. When they act with integrity, they help teams steer. When they show empathy, they prevent isolation. And when they empower others, they extend their reach.
Every story, every action, every gesture of trust can be the difference that helps someone through their own storm.
Why Now?
The workplace is evolving quickly. Hybrid teams, new technologies, multiple generations, economic pressures, and a growing mental health crisis all bring new challenges.
In uncertain times, people look for more than instructions. They look for leaders who show up with consistency and humanity.
SAFE Leadership matters now because the cost of unsafe cultures is measured not only in financial loss but also in human wellbeing.
A Call to Leaders
If you are leading today, ask yourself:
When did I last share something meaningful with my team?
What action have I taken recently that demonstrated clear commitment?
Do people around me feel they can speak openly, even when views differ?
These questions are not about perfection. They are about presence. Because presence (more than procedures) creates safety.
Looking Ahead: AIChE Boston
In November, I’ll be delivering two 90-minute workshops at the American Institute of Chemical Engineers Conference in Boston. The first will be for students, the second for academics and industry delegates.
Both groups face different challenges, but the themes of SAFE Leadership cut across them all. For students, it might mean finding their voice early in their careers. For experienced professionals, it could mean creating cultures that support the next generation.

That is what leadership is about.
